Challenge
When we took over the account, Google Ads was returning only about 2.3× ROAS. For a made-to-order sofa brand with good margins, that is too low to scale: every extra pound of budget brought back too little revenue.
Sofas are also a high-consideration purchase, so clicks alone do not mean sales. The ads and the landing pages both have to earn the order.
Strategy
Test, learn, then scale — with separate test campaigns for the hero product range and for core search intent before committing real budget.
- Phase 1, March 2026 — launch test. Performance Max for the Jumbo Cord range in the UK: 868 clicks at £0.66, from £577 spend.
- Phase 2, April – May 2026 — search test. High-intent sofa keywords in a core Search campaign: 193 clicks at a 26.4% click-through rate, from £161 spend.
- Phase 3, June – August 2026 — scale. One Performance Max campaign, Sales-Max, built on what the tests showed, with landing pages optimised for conversion: 5.78K clicks at £0.75.
Both tests were paused once they had done their job, and the budget moved to the campaign that proved itself.
Solution
- Campaign structure: separate test campaigns for the hero range and for core search intent, before committing budget.
- Performance Max build: product feed, asset groups and audience signals set up around UK sofa buyers.
- Landing page optimisation: pages matched to the ad intent, so paid clicks land where they can convert — the key lever in taking ROAS from about 2.3× to 6.2×.
- Budget discipline: £51 a day on the proven campaign rather than £150 a day on an unproven one.
Phase 3 kept cost per click in the same £0.66–£0.83 range as the tests while reaching 5.4× more clicks than both test campaigns combined. Across the account, £5.92K of Google Ads spend from 1 June to 29 August 2026 sat against £36.7K of Shopify sales from 78 orders: about £470 per order, and £76 of ad spend per order.
Google Ads did not get better by spending more. It got better by spending in the right place and sending clicks to pages built to convert them.
Technology
Shopify and Google Ads (Search and Performance Max). Blended figures use total Shopify sales and orders (11.5K sessions, 0.5% conversion rate), so they include some sales that did not come from ads.
